In the executive suite, we talk about "Model Drift" and "Error Rates." On the front lines of healthtech, these are simply called Failures.
The most dangerous assumption in AI implementation is that a high accuracy rate will buffer you against the fallout of a mistake. In reality, the opposite is often true. Because we market AI as "intelligent," users hold it to a higher standard than they do a human colleague. When a human makes a mistake, we attribute it to stress or lack of sleep. When an AI makes a mistake, we attribute it to a systemic flaw.
This is The Recovery Gap: the distance between an AI failure and the human’s ability to rectify it. If that gap is too wide, trust doesn’t just dip—it evaporates permanently.
The Service Recovery Paradox (and Why AI Fails It)
In services marketing, there is a concept called the Service Recovery Paradox: a customer can actually end up more loyal to a brand after a failure if the recovery is handled exceptionally well.
Current healthtech and insurance AI systems almost never achieve this. Instead, they trigger Learned Helplessness. If an AI provides a wrong clinical suggestion or an incorrect claim denial, and the human expert has no clear, immediate "Path to Repair," the system is viewed as an uncontrollable adversary.
The Behavioral Cost: Once a user feels they cannot "fix" the AI's mistakes, they stop looking for them. They either check out (Automation Bias) or they stop using the tool entirely to protect their own professional license and peace of mind.
The Three Stages of Trust Repair
To bridge the Recovery Gap, governance and product leaders must design for Bilateral Trust. It isn't enough for the human to trust the AI; the system must be designed to "hear" the human when things go wrong.
1. Acknowledgment (The Signal)
The system must be able to ingest feedback in real-time. If a clinician identifies a hallucination or an error, there must be a "Single-Click Correction" mechanism. This immediate signal reduces the user's cognitive load and restores their sense of agency.
2. Redress (The Path to Repair)
A failure without a path to redress is a trust killer. In insurance, if an AI-denied claim can be corrected by a human adjuster in seconds rather than through a weeks-long appeal process, the organizational trust remains intact. Legitimacy is found in the correction, not the perfection.
3. Explanation (The Post-Mortem)
Trust repair requires an answer to "Why did this happen?" Transparency after a failure—showing which data point led to the error—allows the user to update their mental model. They realize the AI isn't "broken"; it was just limited.
The Bottom Line: Audit for Resilience, Not Just Accuracy
If your AI strategy doesn't include a robust Trust Repair protocol, you are building on a foundation of glass. One high-profile error without a recovery path can mothball a multi-million dollar rollout.
Before the next update, ask your team:
Does the user have a "Kill Switch" or a "Correct" button that actually works?
How long does it take for a human to override an AI error?
Is the "Path to Repair" more or less work than the original task?
True scale isn't built on a model that never fails. It’s built on a system that is easy to fix.
